　　1、没有时间。主管没有时间，这当然是很合理的理由，但是会形成恶性循环：属下越是能力不足，主管越是不敢授权，结果主管更忙，属下更帮不上忙。由于属下的培养在企业中属于重要但不紧急的事，因此往往被忽略。根本的解决之道，是彻底认知部属培养的重要性，并按其重要性分期执行。
　　2、自己做比较快。相对于企业中多数的任务，主管的熟悉度以及掌握度都比部属要好，因此，许多主管缺乏耐心的指导，或不放心交给部属去做。结果事必躬亲，部属无法得到培养，也缺乏参与感，更无法感受到组织对其的信任。这时主管应把次要任务，或部属已经可以承担的任务逐步交给部属，完成任务的转移。
　　3、教了徒弟饿了师父。中国自古有留一手的习惯。但社会不断在进步发展，环境日趋复杂，任何人都不可能单打独斗获得成功，如果不赶快把“徒弟”培养好，可能连师父的饭碗都保不住。因为无法发挥组织效能，部门绩效不好，主管的位置便没有那么牢固。
　　4、死活都教不会。这句话有两种可能：一是部属不具备可栽培性，二是主管指导技巧不足。前者必须在招聘时做好筛选，或是运用测评工具，提早评估部属的潜在特质，以便择优培养。而技巧方面则需要主管自己去不断磨炼。
　　5、与其流失，不如罢手。有时培养成熟的员工，结果成了竞争对手的人。人才流动当然会引来痛苦乃至伤害，但不能因此便拒绝或停止培养人才，这样会造成以正确的理由做出错误事情的后果，就像农夫遇到天灾便不愿再度耕作，船员遇到风浪便不再航海一样。不过，培养人才必须同时考虑到员工的忠诚度、人格特质、可信赖度以及公司留才策略，方能达到最佳效果。

　　如果您期望培养自己的部属，那么，该着手哪些方面的培养呢？培养内容可分成意愿与能力两方面，意愿指的是一个人面对某项任务时的吸引力、专注度及持续力，能力即指知识、经验和技巧。
　　在提高部属的意愿方面，可从四个方面着手：一是让他了解所做事情的意义与重要性。从企业整体而言，企业的宗旨与愿景是吸引员工的主要核心；二是增加参与的机会。不能只是交代任务，还要增加讨论和沟通的机会；三是提供必要的信息与资源。提供各种资源可以促进成功的机会，部属越了解情况，越能做出正确的判断，减少不必要的错误；四是肯定成就，奖惩公平。经常评价与奖惩部属，可以提高他们的热情与积极性。
　　培养部属四大技能
